Mechanic Shop Parts Inventory Management: Stop Losing Money on Parts

Parts inventory is where a lot of shop profitability gets lost. Shops buy too much of what they don't need, run out of what they do need, forget to charge for parts they used, and misprice others. A proper inventory system fixes all of this.

The Real Cost of Poor Inventory

Every part sitting on your shelf that doesn't turn is capital that isn't working for you. Every part you have to emergency-order delays jobs and costs extra in shipping. Every part you forget to charge for comes directly out of your profit.

Set Up Part Categories and Locations

Organize your parts by category — filters, brakes, belts, fluids, electrical — and assign bin or shelf locations. When anyone in the shop needs a part, they should know exactly where to look rather than hunting. This reduces time wasted and the chance of double-ordering.

Track Cost vs. Retail

Know what you paid for every part and what you're selling it for. A common target is 40–50% gross margin on parts. If you're buying a brake rotor for $45, you should be selling it for $75–$90. Software that tracks both your cost and your retail price shows you your parts margin in real time.

Set Reorder Points

For high-turnover items — oil filters, brake pads, wiper blades — set a minimum stock level. When stock drops below that level, the system should flag it or automatically trigger a reorder. Never run out of your most common parts.

Every part that leaves your shelf should be linked to a work order. This ensures every part gets billed, keeps your inventory count accurate, and provides a complete cost picture for each job so you know your actual profit per repair order.

Supplier Management
